Most agencies selling AI search optimization are **selling a screenshot**. A client asks how to get cited in ChatGPT or Perplexity; the agency buys a tracking tool with a white-label logo, forwards a weekly PDF full of colored dots, and calls it done-for-you AEO. The client still does not show up in answers. Nothing was executed.

I used to tell clients tracking was step one. I was wrong. Tracking tells you which answers you already lost. The work underneath is what might change them: rewriting pages so models can parse them, fixing technical blocks that make a site unreadable to bots, and earning third-party mentions. Say you have 12 clients asking for this. That means 12 content plans, 12 technical cleanups and 12 citation campaigns. A reporting login does not cover that labor. Before you pick a partner, separate **software you resell** from **fulfillment you resell**.

#### The test: what ships if your team does nothing?

Here is how I vet a partner that pitches me white-label AEO. I ask one question and ignore the slide deck until they answer it: If I sign a client tomorrow and assign zero hours from my team, what work gets done in the next 30 days? I want to hear about pages rewritten, technical blocks fixed, citations pursued and prompts tracked. I do not want a tour of the reporting tab.

A software vendor gives you logins and reports, then leaves your team to act on what they find. A done-for-you partner takes responsibility for the work. Both can be useful. **Only one can be resold as done-for-you.** The distinction matters most when a client stops asking what their visibility score is and starts asking what changed because they hired you.

After looking at a dozen platforms for agency use, I put them in three buckets:

- **Trackers** monitor mentions across ChatGPT, Perplexity, Gemini and Google AI Overviews, then package the results in a branded report.
- **Auto-publishers** generate articles at volume and push them to client sites.
- **Fulfillment partners** handle the audit, fixes, writing, mentions and reporting under your name.

That third bucket is small. Most agencies buy the first, then absorb the labor the report uncovers. [groas runs in the fulfillment bucket for agencies](https://groas.com/for-agencies), with audits, builds and continuous improvement delivered white-label.

I will give trackers their due. For a $1,500-a-month retainer client who only wants to know whether they appear in AI answers, a monitored dashboard is better than nothing. The problem starts when you call that dashboard done-for-you. Charge $2,000, pay $300 to $800 for a platform seat, then spend six to ten hours writing the fixes it flagged. At $100 an hour in labor, the margin gets thin before the second report goes out. The software identified a problem. Your team still has to solve it.

![Cartoon of an agency owner buried under AEO reports while client AI answers stay empty](https://cdn.prod.website-files.com/6823bbd57170ea42b357cf81/6ab40a08e11f1ae082f39a5f_a9539424-7ff9-4eea-8ad7-3a04e3947c18.png)

Auto-publishers remove some of that writing load. They connect to a CMS, generate location pages or FAQ content at scale, and publish without your writers touching every draft. That helps with long-tail coverage and freshness. It does not, by itself, fix technical readability for LLM crawlers, entity consistency across the web, or the earned mentions that influence who gets cited. I have seen AI-generated article farms push 100 posts and move zero brand citations. Volume without authority is noise with better formatting.

**The question is not whether a tool saves time. It is which work remains on your desk after you buy it.**

#### What the white-label AEO shortlist actually delivers

Take [Otterly AI](https://nicklafferty.com/blog/best-aeo-tools-answer-engine-optimization/) as the tracker archetype. It monitors brand mentions across ChatGPT, Google AI Overviews and Perplexity, starts at **$29 per month for Lite**, and holds a 4.9 G2 rating in that comparison. That makes it useful for seeing where a brand appears. It does not rewrite your client’s site, fix blocking JavaScript that LLM crawlers cannot read, or earn a third-party citation. You still staff that work. Resell the PDF as done-for-you and you have sold the easy part while keeping the expensive part.

[Posirank](https://posirank.com/) sits at the opposite end. It is not a dashboard; it is a white-label fulfillment marketplace where a team of 400-plus SEO specialists does the work under your brand, with 350,000-plus orders fulfilled as its proof point. Agencies can use it to centralize guest posts, audits, local work and AEO tasks without hiring. The tradeoff is the operating model: human labor ordered one task at a time, rather than continuous machine execution watching prompts change every day. If your client’s answer changes between orders, someone still has to notice and place the next one. **Fulfillment is not the same thing as continuous execution.**

[Scrunch](https://scrunch.com/) is the clearest example of the middle tier done well. It combines monitoring, auditing and optimization through what it calls an *Agent Experience Platform*, tracking prompt results, citations, bot traffic and technical signals across seven-plus engines. Pricing starts at **$250 per month for Core, with Agency Core at $500 per month**. The tradeoff is that Scrunch does not currently offer AI-generated content capabilities. You get a smarter diagnostic layer and a machine-readable brand layer for crawlers, but your team still writes and earns the mentions. I would want to know exactly who owns those two jobs before putting it in an agency proposal.

Frizerly sits on the other side of that gap. It plugs into Shopify and WordPress and publishes automated blogs on schedule, with a free trial and tiered plans from startup to Pro. For a client with three posts from 2022 and nothing since, that cadence helps: more fresh, relevant pages give models more material to quote. What it does not do is the authority half of the job: restructuring existing money pages for direct answers, fixing schema and crawler blocks, and getting the brand mentioned on sites the models already trust. I would buy it for content velocity. I would not resell it as done-for-you AI search.

Those are different purchases, not interchangeable names on a shortlist. A tracker tells you where the client appears. An auto-publisher creates more pages. Task-based fulfillment gets specified work done. Before you sign, write down who handles the work each option leaves open: the page rewrite, the crawler fix, the third-party mention and the next check of the answer.

**If the platform invoice still leaves six to ten hours of unwritten, unfixed, unearned work on your plate, you bought software, not fulfillment.** That distinction decides whether AEO adds margin or eats it.

#### Why I put groas in the fulfillment column

This is where I put [groas for agencies](https://groas.com/for-agencies) in a different column from the tools above. The setup is one connection per client for ad accounts and website; then you turn on Paid Search, Organic Search, or both. The engine audits campaigns, pages, technical structure, citations and AI answer presence before it acts. Execution then runs around the clock on bids, budgets, ads, landing pages, content, technical fixes and citations. Every action is logged with its reasoning, and reports go out weekly under your brand. Your team stays client-facing while the groas strategist supports your team without stepping in front of the client.

For an agency selling AEO, the organic work is the point. The job is to make a brand readable, citable and recommended in AI answers. That starts with [tracking buyer questions and citations across major engines](https://groas.com/earned-search), then acting on what the audit finds: creating content, fixing technical gaps and earning trusted citations, with a senior strategist directing the work.

The mechanism matters more than the label. Technical cleanup makes the site parseable to models that cannot read heavy scripts. Content gives those models a direct answer to quote. Third-party mentions give them a reason to trust it. Those pieces have to move together. A better chart cannot stand in for a page the crawler can read, and a new page cannot stand in for outside proof.

I would still ask to see the work, not take “autonomous” as an answer. If pages, fixes and citations keep moving while your team assigns zero execution hours, you have something you can honestly sell as done-for-you. **The deliverable is work shipped under your brand, not access to another tool.**

#### Run the margin math before you sign

Say you sell AEO at **$2,500 a month**, a normal done-for-you price for a local or mid-market client. With a tracker at $300 a month plus eight hours of your team’s time to write fixes and chase mentions, your direct cost is $300 plus about $800 in labor at $100 an hour. You keep $1,400 on paper. That is before you account for the client conversations, revisions and follow-up that make those eight hours hard to contain.

Then, in month three, the client asks the only question that matters: Why does Perplexity still cite my competitor? If all you can show is monitoring, you have no good answer about execution. I have watched that kind of account churn, and the churn costs more than the labor ever did. The failure is not that the chart was wrong. It is that the proposal made the chart sound like the work.

With a fulfillment partner, the math changes. You pay a flat delivery cost, your team spends close to zero hours on execution, and the weekly report under your brand can show pages changed, technical blocks cleared and mentions earned, not just dots moving from red to yellow. That is why agencies that want to protect margin without hiring use [white-label delivery that stays invisible to the client](https://groas.com/for-agencies). Your strategist talks to groas, your client talks to you, and nobody has to learn a new dashboard to justify the retainer.

There is a clear exception. If you already have two full-time writers and a technical SEO who can ship daily, buy a tracker and keep fulfillment in-house. You do not need to pay someone else to do work your team can already deliver. If you are a 3-to-15-person agency with 10-plus clients asking for AI visibility and no bench to do the work, do not buy another login and hope your team finds the hours. They will not. **Buy the delivery, not the hope that you will somehow staff it later.**

#### Vet a partner in one 15-minute call

I run the same test on every demo now. I ask for a before-and-after prompt for a real client, not a logo slide. Show me the exact question in ChatGPT or Perplexity where the client was invisible in January and cited in March. Then show me what changed between those dates. A tracker can show a chart. An auto-publisher can show a blog calendar. A fulfillment partner should be able to show the page rewrite, the technical fix that let a crawler read it, and the third-party mention that gave the model a reason to trust it. Cause, then effect. If they cannot walk that chain in plain language, I would not sell their work as the reason the answer changed.

I keep the call to three requests:

1. **Show me one prompt that changed.** Which question? Which client? What did you edit or earn before the citation changed? I want the work beside the result, not a result presented as its own explanation.
2. **Show me the weekly report my client would get.** If it lists logins and scores without pages fixed and mentions earned, my team still has to explain what happened and do what comes next.
3. **Tell me what ships if I assign zero hours.** Week one audit, weeks two to four fixes and drafts, week five onward citations and monitoring: give me a sequence that names the work and its owner. Vague answers leave too much room for ticket queues and hope.

Do not confuse a persuasive demo with a delivery plan. Ask who notices when a prompt changes, who makes the next edit and what evidence your client sees afterward. If the answer to each question is “your team,” price that labor into the retainer before you promise done-for-you anything.

If you want to sell done-for-you AI search, sell the changed answer. A dashboard you forward still leaves the writing, technical cleanup and mention earning on your desk. That is how a $2,500 retainer turns into $800 of labor you did not plan for and a churned account in quarter two. I would rather pay a partner that does the full job under my brand and keep my time for strategy and relationships. **If the work stops when your team stops, it is software. If it keeps moving, it is fulfillment you can resell.**
