A ChatGPT ads agency shows you a two-week winner and asks for your budget. Do you hire it, or ask what happened in week three? Smart buyers disagree: some have paid for an agency’s learning curve before and want results first; others know a young channel cannot offer much of a track record. [ChatGPT ads started as a US test on Feb 9 2026, opened self-serve Ads Manager on May 5, and reached 89 countries by Oct 21 2026 with 1.2B weekly users and 100,000+ advertisers](https://techcrunch.com/2026/10/05/openai-launches-visual-ads-that-appear-alongside-image-generation-results/). The audience is large. The evidence is young.

**My answer: ask for proof of the work, not proof of a repeatable result that a small sample cannot establish.** I will give the results-first camp its best argument, then make the case for hiring an operator who runs a disciplined test. After that, I will pick a side.

## Position A: No results, no contract

Side A makes a simple case. You are being asked to hand over a media budget and a fee to run ads in a conversation. The agency should prove it has done that before. I have sympathy for this. I used to tell clients to trust the process on new betas. I was wrong. Trust without evidence can leave you with a test like [Barn2’s June and July 2026 run](https://barn2.com/blog/chatgpt-ads-results/): $477 over six weeks, 19,154 impressions, 370 clicks and zero conversions. A buyer is entitled to ask what the agency learned before paying for the next round.

The strongest version of this argument is about cost, not attitude. A learning curve charges you three times: media spent while targeting is still guesswork, a management fee while someone figures out context hints and creative, and the opportunity cost of not putting that budget into Google, where you already know the return. With [no published performance benchmarks by industry or campaign type](https://www.querybid.com/), anyone quoting you a target ROAS for ChatGPT ads is guessing. So Side A asks to see a live account: real spend, real enquiries, real CPA over at least a few weeks, with tracking the buyer can audit. No screenshots of clicks. No CTR without downstream numbers.

### Side A’s standard: Show the spend and the sale

A CTR screenshot does not count. The [median CTR across 49 named early cases was 1.25%, with a range from 0.35% to 7.9%](https://ppcone.cz/en/blog/chatgpt-ads-results/), and a click from a chat box does not behave like a click from a search page. In the Barn2 test, paid ChatGPT sessions averaged 37 seconds and 1.09 pages, against 443 seconds and 2.18 pages for organic ChatGPT referral sessions that produced 5 sales.

Side A wants the full chain: spend and dates; the cost to enter, with [around a $25-per-day floor, $3 to $5 CPCs, and $25 to $60 CPMs](https://www.querybid.com/); what the pixel and Conversions API recorded after deduplication; and what the CRM confirmed within the 7-day window. Anything less is engagement theater. **If an agency cannot tie enquiries or sales back to spend, it has not demonstrated a result.**

## Position B: Judge the operator, not the case study

Side B does not dispute that paying for a learning curve stings. It says there is no way around a learning period, and the available results are too thin to promise what will happen in your account. [ExtraDigital says outright that it is too early for mature case studies and will not pretend otherwise](https://www.extradigital.co.uk/chatgpt-ads/). That is the truth most pitch decks skip. Self-serve opened in May 2026. Even the aggregated evidence so far is 49 named cases with wide spreads, and [in all four same-advertiser comparisons, ChatGPT converted worse than Google Ads](https://ppcone.cz/en/blog/chatgpt-ads-results/). Demand three clean case studies in your vertical and you may wait a year on the sidelines. The alternative is a deck that makes a handful of campaigns look like a settled playbook.

Look at the variance inside the numbers Side A likes to quote. Agency Opascope spent $60k over 15 days for about $89k in revenue, a 1.49x ROAS, but daily ROAS swung from 0.2x to 2.9x. A Performics pilot for a French travel brand spent only $1,000 of a $250k budget because reach would not clear, at 2.35% CTR against 12% on Google. In one trial, Adthena data showed [0.91% CTR against a 6.4% Google Search benchmark in the same sector](https://www.mmm-online.com/news/still-finding-its-feet-underwhelming-early-returns-for-chatgpt-ads/). One enterprise advertiser spent only 3% of a $250K budget after several weeks. Small spend, short windows, wild daily swings. **A two-week winner is evidence that one test worked. It is not a repeatable cost per lead.**

### What a search operator can bring to a new channel

What transfers is operating discipline, because the failure modes look familiar. [Targeting is contextual, not keyword-based: you write context hints describing the conversations where the ad fits, and the model weighs the conversation alongside your headline and landing page](https://barn2.com/blog/chatgpt-ads-results/). There are no keyword bids or negative keyword lists. Location, device platform and custom audiences are the other levers, with inclusion audiences needing 25k to 100k matched users.

That sounds new until you run it. Then it feels like 2016 Smart Display with better copy: low bids buy zero delivery, reporting gives you views and clicks without showing the chat, and the pixel decides who gets credit. Symphonic got zero impressions at a $3 bid. One tester ran 30 campaigns at a $2.50 target CPA for a single impression total, then grew volume 523x after moving to $20. I have seen this film before. **The bid is the distribution.**

Measurement discipline transfers too. [Ads show only to Free and Go tier users; Plus, Pro, Business, Enterprise and Education accounts never see them](https://www.querybid.com/). A B2B buyer on a paid work account sits outside that inventory. Add a 7 to 8 hour data lag, aggregated reporting, and category gates where [local services, consumer goods, travel and considered ecommerce are eligible while legal services for advice or representation are not](https://www.querybid.com/), and last-click ROAS alone will not tell you enough.

The work list is familiar: validate pixel plus Conversions API deduplication in test mode, use UTMs you trust more than Ads Manager, sync the CRM inside the 7-day window, and keep a holdout. For the search-team version of this argument, I wrote [_Stop Hiring ChatGPT Ads Specialists. Put the Test With Your Search Team._](https://groas.com/post/stop-looking-for-a-chatgpt-ads-specialist-the-channel-is-too) **Bring the measurement habits, not a promise that Google results will repeat here.**

### The difference between running ads and discussing them

This is where Side B lands its punch. There are agencies that run the account and agencies that talk about it. Real management means eligibility checks before a dollar moves, pixel plus Conversions API built with deduplication and validated in test mode, question-intent mapping to context hints, card creative testing, feed work, nightly offline CRM sync inside that 7-day window, and a watch on policy changes. That list comes from [QueryBid’s operating checklist for the channel](https://www.querybid.com/).

Compare it with what passed for preparation six months ago: conversational intent research and GEO alignment, with no manager and no launch interface. One is a service. The other is a slide deck. What the deck calls _synergy_, I call two people doing the same job: you pay, they advise, nobody touches the bids.

Outrankco at least writes down what hands-on covers: Ads Manager in the client’s name; pixel or Conversions API plus UTM and GA4 before spend; context-hint mapping; ad and landing page testing; and daily work on bids, budgets, hints and copy against a 7 to 8 hour data lag. It also says it will not promise a spot in specific conversations, a place inside answers, or a fixed cost per lead while the channel is in beta, with a floor around [SGD 25 per day](https://outrankco.sg/services/chatgpt-ads-singapore/). That honesty is the tell. **Consultants sell certainty about a channel with no benchmarks. Operators sell a work list and a kill rule.**

## Where the two arguments break

Side A is weakest where it assumes a result is portable. In ChatGPT ads, it rarely is. Inventory is limited to Free and Go users, categories decide who can buy, low bids may buy nothing, and reporting for months offered aggregated views and clicks without chat context. Adthena’s CMO flagged [an Ads Manager reporting glitch that blocked visibility into its own data](https://www.mmm-online.com/news/still-finding-its-feet-underwhelming-early-returns-for-chatgpt-ads/), making optimization and ROI proof nearly impossible. The named CPA win that gets passed around, WeightWatchers at 15.3% below its blended paid-search benchmark, is [vendor-attributed via DV Rockerbox](https://www.jumpfly.com/blog/ai-in-online-advertising-5-key-trends-from-october-2026/). Across the 49-case set, [positive comparisons come mostly from sellers of ChatGPT management](https://ppcone.cz/en/blog/chatgpt-ads-results/). Demand proof without asking how it was measured and you select for the best screenshot, not necessarily the best manager.

Side B is weakest where operator skill becomes an excuse for open-ended spend. _Treat this as an early learning test_ sounds reasonable until nobody defines what counts as learned. [StackAdapt argues for defining success before launch, distinguishing clicks from assisted conversions, and connecting learnings to search and social rather than judging only on last-click ROAS](https://www.stackadapt.com/resources/blog/llm-advertising). A consulting pitch can skip that and sell activity instead: intent maps, GEO alignment, a training call. Without a daily owner, a budget cap and a date to kill or keep the test, _test and learn_ means you learn and they bill. **Side A protects your wallet but can mistake a small sample for proof. Side B understands the sample but must put a limit on the bill.**

## My verdict: Hire the operator, with a kill date

I side with Side B, with one condition borrowed from Side A. Hire the operator, not the case study, but only inside a test Side A would respect: capped spend, a dated kill rule, and revenue tracking you can audit.

The single consideration that decides it for me is **sample size**. With reach limits, tier-filtered inventory, bids that determine delivery, and reporting that only in October 2026 gained [click attribution plus full-funnel partners and geo-lift testing](https://techcrunch.com/2026/10/05/openai-launches-visual-ads-that-appear-alongside-image-generation-results/), an agency’s early conversions cannot establish a repeatable CPA in your account. What an agency can demonstrate now is whether it works the account daily and tells you the truth about fit.

### Who should wait or walk away

If you sell legal advice or representation, wait. If your buyer is a senior professional who lives in a paid ChatGPT work account, wait or cap the test to pocket money: that buyer does not see the placement. If an agency cannot show even one live test with deduplicated pixel plus Conversions API, UTMs and CRM confirmation, walk away. That is not a demand for a winning case study. It is a competence standard.

For eligible buyers, the question changes from _Show me your winners_ to _Show me your work list, your guardrails and your last pause decision._ I run ChatGPT ads inside search at [groas](https://groas.com/) for exactly this reason: Search Ads covers Google, Bing and ChatGPT for one flat $1,499 a month, worked around the clock, so a test does not have to pretend ChatGPT alone will carry CPA in month one.

### Who should hire on test design

If you are eligible, sell to Free and Go users, and can afford a contained test, hire the team that will run it properly. That means a 30-day window, a fixed media cap you can stomach losing, separate tracking you trust, and a written rule for what keeps spending alive. For a practical work list, compare any pitch against [_9 Things Your Google Ads Agency Should Always Do For You_](https://groas.com/post/fully-managed-google-ads-service-checklist-what-agency-should-do). The manager logs every change with a reason, watches the 7-day CRM window, and pauses fast when cost per qualified enquiry misses. **You are not buying proof of future performance. You are buying a test that cannot hide what happened.**

![A small test budget fenced by a kill date while a manager adjusts bids](https://pub-87da24ecbbfc4c3bad6875f3aa013712.r2.dev/generated-images/4a5e7d13-8277-4b19-b746-825442694110.png)

## Six questions that separate operators from slide decks

Ask these on the call. A hands-on manager answers in specifics. A consultant answers in process nouns. I want names, dates and numbers, not a point of view on the future of conversational commerce.

1. Show me one live ChatGPT test you touched: spend, dates, bids used to get delivery, and what the CRM confirmed. What did you pause, and why?
2. What do you build before spend: pixel plus Conversions API with deduplication validated in test mode, UTMs, GA4, and nightly CRM sync inside the 7-day window?
3. How do you pick context hints, and how often do you change hints, bids, budgets and cards during the first 30 days?
4. Who works the account daily? What will I see, where is it logged, and who owns the kill decision?
5. What are my guardrails: media cap, bid needed to get delivery, category eligibility, and Free versus Go reach for my buyer?
6. How will you report assisted impact separately from last-click ROAS, and what holdout or comparison keeps us honest?

Side A is right that you should never fund a learning curve without limits. Side B is right that a tidy case study cannot give you those limits. So do not hire the agency with the best ChatGPT case study. Hire the one that will run a small, tracked, daily-worked test and shut it down on a date you both sign. That is the result to demand before you scale. [See what is wasting your budget](https://groas.com/) and put the test where the work actually happens.

## Frequently Asked Questions

### What specific data does Side A recommend agencies show before a contract is signed?

Side A demands a complete chain that connects enquiries or sales back to the media spend. This includes dates, the cost to enter (such as a $25 per day floor), deduplicated pixel and Conversions API data, and CRM confirmation within the seven-day window.

### Why are early results in the ChatGPT advertising channel generally not considered repeatable?

The evidence is young, showing wide variance in performance across the limited 49 named cases. For example, daily ROAS swings can range from 0.2x to 2.9x, meaning a short-term winner does not guarantee future success.

### How does targeting and bidding work within ChatGPT ads compared to traditional search campaigns?

There are no keyword bids or negative keyword lists in this channel. Targeting relies on contextual hints that describe conversation fits, and the bid itself acts as the distribution mechanism for the ads.

### What does effective management of a ChatGPT ad campaign entail beyond just running the ads?

Management requires eligibility checks, using the pixel plus Conversions API with deduplication, and executing query-intent mapping against context hints. Daily duties also involve feed work, ad/landing page testing, and constant watch on policy changes.

### What are the inherent measurement challenges of using ChatGPT ads?

The platform has limitations such as reporting only to Free and Go tier users, data lags of seven to eight hours, and aggregated reporting. Furthermore, category gates mean that certain local services or consumer goods are eligible for advertising while others are not.

### What is the author's final advice for hiring an agency for ChatGPT ads?

The author advises hiring the operator, not the case study, but only inside a strictly capped test. This requires a fixed media cap, a clear date to terminate the test, and independent tracking you can audit.
