Do not sell AEO as its own retainer. If the deliverable is a visibility graph, your client will eventually ask what you did to move it. The tool will not have an answer, and neither will your invoice.

The pitch sounds clean: buy a GEO platform, track 30 prompts per client, put the graph under your logo, and charge $500 to $1,500 a month for monitoring. I managed accounts long enough to know why that wins a sales call. It is easy to price and easy to demo. It gives you something to show when a client asks how to appear in ChatGPT. It also sells reporting as if reporting were fulfilment. That is where the retainer dies.

## The dashboard retainer looks like margin. It is not delivery.

Buy the software, repackage the dashboard, bill monthly. The standard [AI SEO white-label](https://brandwhitelabel.com/) playbook is to purchase a GEO platform with white-label reports, load 20 to 30 prompts per client, and sell AI search as a separate line item beside SEO. Agency guides put monitoring at **$500 to $1,500 a month**, full optimization at $2,000 to $5,000 a month, and per-project tiers at €99 to €1,199 for 2 to 15 client projects ([LLMPulse agency guide](https://llmpulse.ai/)). On paper, the tool runs the prompts and you keep the markup. No new delivery team required.

I understand the appeal. An owner asks, “How do we show up in ChatGPT?” You need an answer that fits in a proposal. A tool can give you a graph. A wholesale AEO plus GBP program at **$199 a month, with suggested resale of $499 to $799**, gives you a price anchor ([White Label SEO Firm](https://whitelabelseofirm.com/)). The claim that you can upsell AI search into every SEO retainer because few competitors offer it sounds like found money ([Nico Digital](https://nicodigital.com/)). I used to sell add-ons like that too. I was wrong about what they cost me in cancellations.

The problem is not that clients dislike AI search. They want to know whether anyone finds them there. The problem is selling the instrument that observes an outcome as though it produces that outcome. **A prompt tracker can start the conversation; it cannot fulfil the retainer.**

## The score cannot do the work that moves it

Most AI visibility platforms track mentions, share, and citations. They do not fix what causes them. The dashboard shows **11% appearance in AI answers** and stops there. It does not write the content that gets you to 40% ([Cognizo comparison](https://cognizo.ai/)). These tools can show whether AI cites a brand and how it describes it. That is a useful monitoring layer, not the writing, restructuring, or authority-building that helps a brand get cited ([SMA Marketing](https://smamarketing.com/)).

Cause comes before effect. A page has to fetch cleanly. Its answer has to be easy to extract. Other sites have to give the brand something more credible than its own claim about itself. A prompt counter does none of that.

Sell the tracker as the retainer and you bill for the easy part while still owing the hard part. Month one buys the novelty of the graph. By month two, the client asks why the line is flat. By month three, they ask what you shipped. If your answer is another tracking report, you have built the cancellation case for them. **A report without work shipped is churn with a logo on it.**

## Your client’s phone can make the score look absurd

Your client checks ChatGPT, asks the question that matters to their business, and does not see themselves. Your report says visibility is up 12 points. Now you are arguing with their screen.

That argument is built into a score presented as a stable result. AI engines do not cite consistently even when the same prompt runs minutes apart; retrieval can shift, and a single-run snapshot can look more conclusive than it is ([Gracker AI benchmark](https://gracker.ai/)). One study of 1,487 identical local prompts found Gemini returned the same top recommendation only about **7% of the time** on repeat, against about 90% for the Google Local Pack ([Steady Demand](https://dev.to/)). The score can move when nothing changed on the site. The site can improve when the score does not move.

I learned the reporting problem in paid search: do not sell a number the client believes they can disprove in 10 seconds. You can explain sampling and retrieval all afternoon. They still have a phone in their hand. Use prompt checks to investigate whether your work is being picked up, not as a promise that every answer will match your slide. **A score that disagrees with the client’s own check cannot carry a retainer by itself.**

## One rewrite does not become two services because you renamed it

SEO, AEO, and GEO describe different search and answer surfaces, but much of the work beneath them overlaps. AEO aims to make you the pulled answer; GEO aims to get you mentioned inside a generated answer ([Opinly](https://opinly.ai/)). The list I keep of work that helped citations in accounts I ran is not exotic:

- A page that fetches cleanly.
- A heading that answers one question in roughly 40 words.
- Schema a parser can read.
- A GBP and service page that agree.
- A mention on a site the model already trusts.

That is SEO work. The answer surface may be new; the page, technical fix, and citation still have to exist. If the same blog rewrite appears under SEO on one invoice line and AEO on another, the client will notice. Agency pricing shows how tempting the second line is: AEO audits at **$500 to $1,500** one-time and add-ons at **$1,300 to $2,000 a month** on top of SEO ([Mavlers](https://mavlers.agency/)). But naming the overlap does not create more work shipped. **Charge twice for one rewrite and you teach the client to cancel one charge.**

## Ten clients need ten sets of work, not just ten workspaces

The software bill alone can punish scale. One comparison prices 10 clients on 30 prompts at **$249 a month** on one tool and **$4,089** on another. _White label_ can mean anything from a logo on a PDF to a full dashboard on your domain ([Geoptie](https://geoptie.com/)). Seat math varies too: Profound Agency Growth runs $99 a month plus **$399 per client workspace** for 100 prompts and 5 seats, while Peec AI agency starts around $245 a month with unlimited seats ([Cuescout](https://cuescout.com/)).

Say you have 12 clients. You are not merely buying one subscription. You are maintaining 12 prompt sets and 12 reports, each of which needs an explanation when the graph moves. Depending on the platform, you may also be paying for 12 workspaces. That is before fulfilment.

Seats never did the fulfilment. Ten plumbing sites need ten sets of location pages, GBP corrections, reviews, and citations. A shared dashboard cannot do that work once and apply it to everyone. Shops selling wholesale delivery price around backend cost and markup, rather than pretending software alone is margin ([Mavlers](https://mavlers.agency/)). **Software scales by workspace. Search performance still depends on work shipped.**

## Sell one search retainer with one accountable scope

Stop giving the client two lines to cancel. Sell one search retainer covering Google rankings, citations inside AI answers, and enquiries. I broke down [whether to bill AEO separately](https://groas.com/post/should-your-agency-sell-aeo-as-its-own-l); the margin logic points the same way. One rewrite can support several outcomes, but it is still one rewrite. Count it once, then report what happened across the surfaces that matter.

A service page that states the price, area served, and next step in plain text can serve a ranking, give an answer engine usable text, and help a visitor decide to enquire. You do not need a second invoice category to take credit for that. You need a scope that says who will edit the page, publish it, and check the result.

Write the proposal like work, not software. For example:

- Four pages rewritten and republished.
- Technical fixes shipped: indexation, schema, internal links, and page speed on money pages.
- Two GBP categories corrected and review replies posted.
- Two third-party mentions earned on sites the models already cite.
- One dated report connecting those changes to rank movement, AI-answer checks, calls, and forms.

Those are deliverables a client can inspect. A graph can sit beside them, but it cannot replace them. **If it did not ship, it does not appear in the work-shipped column.**

## Put dated evidence beside the work, not a mystery score above it

An honest combined report has two halves and fits on two pages. First, show the work with dates: pages published or rewritten, technical fixes deployed, internal links added, GBP fields corrected, reviews answered, and third-party pages where the client got mentioned. Give the client something more useful than “visibility improved.” Give them a URL and a date.

Then show outcomes on money prompts only. Agree on **8 to 12 buying-intent questions** in advance. Check them that week in ChatGPT, Perplexity, and Google AI Overviews. Mark cited or not cited, identify the URL cited, and date the screenshot. A dated check is evidence of that check, not a guarantee that the next person will see the same answer. That distinction saves you from making a volatile snapshot carry more weight than it can.

I laid out the prompt-count problem in [_Don’t Sell AEO by the Prompt_](https://groas.com/post/an-open-letter-to-the-seo-agency-owner-a). A 200-prompt tracker can hide the five prompts that bring calls. More rows are not a better explanation of what the agency did. **Lead with labour and decisions; put citations and enquiries beside them.**

## Price the fulfilment, then decide whether monitoring earns its cost

A combined search retainer at $1,200 to $1,800 a month needs a scope that fits the price. The **$199 wholesale program with suggested resale at $499 to $799** leaves roughly $300 to $600 on that resale price before account time ([White Label SEO Firm](https://whitelabelseofirm.com/)). That may cover a review call and report if you keep the scope tight. It is not proof that $199 buys all the writing, technical work, and citations promised in a broader retainer. Price those obligations before you celebrate the margin.

I mapped that scope in [_How to Price a White-Label AEO Retainer Without Capping the Work_](https://groas.com/post/how-to-package-white-label-ai-seo-into-a): cap the money prompts at 10, define shipped work per month, treat the backend as a fulfilment cost, and keep the rest. The tracker-only path inverts the math. Pay **$399 per client workspace** for 100 prompts ([Cuescout](https://cuescout.com/)), then still owe the writing, fixes, and citations, plus time explaining why the score fell when nothing changed. A $299 fulfilment cost against a $1,500 resale is a different proposition from a $399 tracker with open-ended labour. Do not confuse the two.

That is why groas prices [SEO and AI Search](https://groas.com/pricing) as one service at $1,499 a month, with new pages and technical fixes every day, instead of selling monitoring by the seat. You resell work, not workspaces. **The cost to watch a problem is not the cost to fix it.**

### Who should ignore me

If you already employ two writers publishing every week and a technical SEO who closes tickets daily, ignore me and keep AI search in house. You own the labour, so you keep the margin. You still do not need to pretend the monitoring graph is a second delivery team.

Everyone else faces a choice. Keep AEO as a separate line item and the client will cut it when budgets tighten, because it is the line that never shipped a page, fixed a template, or earned a citation. Fold the work into one search retainer priced on what gets done and checked, and the client can see what they are paying to keep. Sell the score and you churn. Sell the work and you have something to renew.

Keep AEO on its own line and you will defend it every quarter. The client will ask why they pay for SEO and AI search when one rewrite moved both, why the score fell while calls held, and why 30 tracked prompts matter when only four bring jobs. You will answer with methodology while a competitor shows pages shipped and calls booked. I have watched that call end the same way. The separate line gets cut first, then the agency gets cut for selling it. Fold the work into one retainer priced on labour and dated checks, or someone else will sell your client the simpler version.

## Frequently Asked Questions

### Why is it risky to sell AI visibility scores or AEO as a separate monthly retainer?

Selling a separate AI visibility retainer is risky because these tools only track metrics like mentions and citations, they do not create the content or perform the necessary optimization to drive the visibility. A report showing a higher score does not account for the actual work completed on the website, leading to client dissatisfaction.

### What do AI visibility platforms and prompt trackers fail to do?

AI visibility platforms only track existing mentions, shares, and citations; they do not fix the causes of low visibility. These tools do not perform the writing, restructuring, or authority-building work that is required for a brand to be successfully cited in AI answers.

### Should I charge separately for SEO, AEO, and GEO services if the work overlaps?

You should charge for the actual deliverables rather than the search surface they appear on, as the work is often identical. If you charge twice for the same rewrite, clients will notice the duplication and are more likely to cancel one of the invoices.

### How does an agency scale its search services beyond using a single software subscription?

An agency scales by managing multiple distinct sets of work, not just by buying one software license. Maintaining twelve clients requires maintaining twelve sets of location pages, GBP corrections, and citations, which cannot be done by a shared dashboard alone.
